Most SaaS teams ship release notes with no KPIs attached. When the next planning cycle asks "is this worth the PM time?", the honest answer is a shrug — which is how release-notes programs get quietly deprioritized into oblivion.

The teams who sustain a healthy release-notes cadence are the ones who can prove, with numbers, that each entry moves retention, adoption, or support volume. This guide gives you the framework, the eight KPIs, their benchmarks, and a dashboard template you can rebuild in Notion or a Google Sheet in under an hour.

Why measure release notes at all?

Three reasons, in order of importance.

  1. Budget defense. Release notes eat 2-6 hours of PM / Product Marketing time per cycle. Without metrics, that time is the first to be cut when velocity pressure rises.
  2. Content optimization. Without measurement, every entry is shouted into the same megaphone. With measurement, you learn which entries convert to activation, which get skipped, and which audience segments respond to which tone.
  3. Cross-functional credibility. Engineering, sales, and support all want to know "did the customers see the new thing?". A metric is an answer. A vibe is not.

The AAAR framework

Release-notes impact breaks down cleanly into four stages, in this order. Think of it as the funnel for every single entry you ship.

  1. Awareness — did the entry reach the audience?
  2. Adoption — did the audience engage with the announcement?
  3. Activation — did the audience try the feature announced?
  4. Retention — did users who saw the entry retain at a higher rate than those who didn't?

Each stage has two KPIs, for a total of eight. Here they are.

Awareness

1. Changelog page unique visitors (monthly)

  • Formula: count of unique sessions landing on /changelog or /release-notes per month.
  • Benchmark: 0.5–2% of MAU is healthy. Below 0.5% means the page is not surfaced enough; above 3% often means your users come from SEO (which is good but dilutes the signal).
  • Maturity level: Baseline. Instrument this on day one.

2. Email digest open rate

  • Formula: opens / delivered. Use a well-behaved email tool (SendGrid, Postmark, Resend, our own email digests feature) that deduplicates opens.
  • Benchmark: 30–55% for B2B SaaS with engaged free + paid users. Below 20% is a sign the subject line is weak or the list is stale. Above 60% is rare and usually means a narrow internal audience.
  • Maturity level: Baseline.

Adoption

3. CTR per entry

  • Formula: clicks on the entry's 'Learn more' link / impressions (email + widget + page).
  • Benchmark: 3–8% in email digests, 8–15% on in-app widgets, 15-25% on the hosted page.
  • Maturity level: Intermediate. Requires per-entry instrumentation.

4. Reaction rate per entry (emoji / thumbs up)

  • Formula: reactions / views of the entry.
  • Benchmark: 1–4% on public changelog pages, 3–8% on in-app widgets.
  • Maturity level: Intermediate. Adds real texture once you have a rhythm — reaction trend per entry tells you which topics land emotionally.

Activation

5. Feature adoption lift post-announce

  • Formula: (feature usage among users who viewed the entry − feature usage among users who did not) / feature usage among users who did not. Measured over the 14 days following the entry publication.
  • Benchmark: +20% to +60% lift is typical for a well-communicated feature. Below +5% suggests either the feature is mis-positioned, the entry is weak, or the audience was wrong.
  • Maturity level: Advanced. Requires cohort-level product analytics (PostHog, Mixpanel, Amplitude).

6. Time-to-first-use after announce

  • Formula: median time between the user viewing the entry and their first use of the announced feature.
  • Benchmark: 2–7 days is healthy. Significantly slower suggests the entry is informational but not actionable.
  • Maturity level: Advanced.

Retention

7. 30-day retention cohort delta

  • Formula: 30-day retention rate of users who interacted with the entry minus 30-day retention of users who didn't.
  • Benchmark: +2 to +8 percentage points is a strong signal. The causal inference is imperfect (selection bias — engaged users both read entries and retain) but the trend across dozens of entries is meaningful.
  • Maturity level: Advanced.

8. Support ticket deflection

  • Formula: (feature-related tickets before announce − feature-related tickets after announce) / feature-related tickets before announce, measured over a fixed window on each side.
  • Benchmark: 10–40% deflection for a feature announce that clearly explains the new behavior. Tickets about "how do I do X" should drop after a well-written entry.
  • Maturity level: Advanced. Requires a tagged support tool (Intercom, Zendesk, Help Scout).

The 3 measurement mistakes to avoid

1. Measuring only awareness. Email opens and page views are vanity at the top of the funnel. Without the activation and retention layers, awareness numbers tell you nothing about impact.

2. Not tagging feature-level events. If you want to compute feature adoption lift, your product analytics needs consistent event taxonomy (feature.viewed, feature.used, feature.configured). Back-fitting this after the fact is brutal. Do it once, before you start measuring.

3. Comparing entries that shouldn't be compared. A hotfix and a flagship feature launch will never produce comparable KPIs. Segment your comparisons by entry type (New / Improved / Fixed / Security / Hotfix) — see our terminology guide — and benchmark within each category.

From measurement to continuous improvement

Once you have the 8 KPIs flowing, the loop gets interesting:

  • Low CTR + high views → the title / hero paragraph is weak. Iterate on the hook.
  • High CTR + low adoption lift → the entry promises more than the feature delivers. Audit the feature or the framing.
  • High reaction rate + low adoption lift → users love the idea but hit friction in use. Look for onboarding gaps.
  • High adoption lift + low retention delta → the feature is sticky short-term but doesn't change long-term behavior. Not necessarily bad, but worth knowing.

Putting it into practice

The minimum viable measurement stack: changelog page visitors + email open rate + per-entry CTR. That's three numbers you can have running within a week with any analytics tool.
